01 · ENTERPRISE STRATEGY
Your AI pilot works. Proving it is the part that stalls.
Vendor-neutral AI strategy for large organisations, from a product leader who shipped generative AI into production at enterprise scale. Every engagement starts with a working session at no cost.
Who this is for
AIAUTOMIC works with CIOs, Heads of AI, model-risk and transformation leads — most often in banking, financial services and life sciences, where a wrong autonomous decision is expensive and somebody has to sign for it. Typically organisations that have already run a pilot or two and are stuck on the harder problem: proving the thing works to someone who does not take your word for it.
Good fit
- Executive sponsorship and real budget to move, not just curiosity
- A named risk, compliance or audit function that has to sign, and currently has nothing to read
- A pilot that works but can't get funded past a single team
Not a fit
- Looking for a slide deck with no follow-through
- Not yet ready to make a decision on AI investment
- Want a single vendor's product pushed on you (AIAUTOMIC doesn't sell or resell software)
The problem, in the words we usually hear it
Every large organisation we speak to has the same shape of problem. Not a shortage of AI activity. A shortage of anyone owning the questions that decide whether any of it survives contact with the business.
Three ways to engage
One is free. One is a day with your teams and your leaders in the same room. One is two to four weeks reading a system, or a vendor decision, that nobody inside is free to judge. Most organisations take them in that order, and plenty stop after the first or second.
The First Ninety Minutes
Ninety minutes with your leadership and delivery leads. We take two or three of your live AI initiatives and work them against the six questions your risk function is already asking, less clearly. Not a presentation. If I do not think you need anything further, I will say so in the room.
Pilot to Production
One day on site · up to 25 builders · 8–15 leaders from 2 pm
- Morning, prove. Your teams build the evidence for two or three live initiatives on their own outputs: a test set, a count of how it fails, a level of autonomy, and the cost and value of one successful outcome.
- Afternoon, decide. Leaders, risk and finance cross-examine that evidence. Every initiative leaves in one of four lanes, with a named owner and a decision date.
- An inventory of every AI system you run, including the AI that arrived inside software you already pay for.
- The AI Evidence Standard: one page your leaders adopt, setting what each level of autonomy has to prove and who decides.
The Independent Read
Two to four weeks · one live system or one vendor decision · written verdict
- On a live system. Fifty real production outputs read by hand, adjudicated by two assessors against a bar agreed in advance.
- Before a vendor signature. The shortlist and the build alternative read against one rubric, with a three-to-five-year cost and the acceptance evidence written into the contract.
- Six governance domains (identity and permissions, credential hygiene, loop containment, retrieval adequacy, interruption points, audit trail), evidenced against ISO/IEC 42001 and the OWASP MCP Top 10.
- Cost per successful outcome at projected volume, and a finite remediation list with owners.
On request: fractional AI product leadership, two days a week. It owns the decisions on a remediation list until the list closes, then hands over; it does not build. Offered when the fixes are named and nobody inside has time to own them, never as a way into a system I am still reviewing.
“Our cloud provider offers this free.”
They do, and you should take it. AWS publishes an Agentic AI Lens at no cost and it is genuinely well made. Google has put $750 million into a partner fund that pays for AI value workshops and pilots; Microsoft funds the same through ECIF.
Run them. Then notice two things. They are questionnaires you answer about yourself, and no risk committee accepts a self-assessment as evidence. And every one is paid for by a party that profits when the answer is yes, which is why none of them will ever tell you to stop.
A free framework tells you what to improve. It does not tell you whether to ship. That is the part we do, and it is why somebody has to read the system rather than hand you a checklist.
We sell no platform, take no cloud partner funding and no vendor referral fees, and do no implementation work on any system we have read. That is a smaller business than the alternative, and it is the only reason a verdict from us is worth anything.
Why AIAUTOMIC
"This isn't advice from someone who has only read about enterprise AI. I've shipped it inside one of the largest enterprise platforms in the industry."
As Principal Product Manager driving the "Native AI" strategy at ServiceNow, I owned the end-to-end lifecycle of NowLLM and shipped Now Assist capabilities like Text-to-Workflow and ITOM Alert Summarization into production, used by enterprise customers to cut Mean Time to Resolution, not just as a demo. Before that, I took an AIOps platform to the Microsoft Azure Marketplace and sat across the table from Gartner and Forrester analysts. I know how enterprise AI actually gets evaluated, bought, rolled out, and killed. That's the difference between a pilot that stalls and AI that becomes how your organization works.

Engagement model
Every engagement begins with the complimentary working session above, because you should see how I think before anything is scoped or invoiced. Fees are fixed and agreed in writing before any work starts: one fee for the workshop, one for each Read, and a monthly fee for fractional leadership, with thirty days' notice on either side. I sell no platform and take no reseller fees, so the build-versus-buy recommendation is based only on what is right for your organisation.
Common questions
We already have an internal AI team. Do we still need this?
Often, yes. Internal teams are usually deep in technical execution and don't have the bandwidth for governance, vendor-neutral evaluation, and executive alignment. This engagement is built to sit alongside your team, not replace it.
Do you sell or resell any AI platforms?
No. AIAUTOMIC doesn't take referral fees or resell software from any vendor. The build-vs-buy recommendation is based only on what's right for your organization.
How fast can we start?
Most engagements can kick off within one to two weeks of the first call.
